Two things are happening at the same time: AI is moving from pilots to production, and expectations around accountability are rising.


Regulation is also becoming more concrete. In the EU, the AI Act rolls out in phases. Some requirements have already started — including bans on certain uses and expectations for AI literacy — and broad obligations and enforcement for many systems are expected to kick in from 2 August 2026. You don't need a technical framework to start, but it helps to have a repeatable cycle. One widely used approach is the NIST AI Risk Management Framework, which organises work into four functions:

Set ownership, policies, and decision rights. Define what "acceptable risk" means for your organisation and who signs off.

🗺️ Map

Create an inventory of AI use cases. Identify where AI is used, what data is involved, who is impacted, and what could go wrong.

📏 Measure

Test and evaluate. Confirm performance, safety, security, and fairness against defined requirements — before launch and after changes.

🛠️ Manage

Deploy controls and monitor in production. Track issues, respond to incidents, update models and prompts, and continuously improve.


The board's job is to make sure this loop exists, is funded, and is producing evidence — not to run the tests themselves.

  1. A Practical 90-Day Starter Plan


For most organisations, the fastest way to reduce AI risk is to focus on basics that create clarity and control. Here's a simple 90-day plan you can run without boiling the ocean.


Days 1–30: Establish Governance


  • Assign executive ownership (and board oversight)

  • Define your risk appetite: what you will not allow, what needs extra review, and what is low risk

  • Create a lightweight policy for AI use (including employee use of public tools)


Days 31–60: Map and Prioritise


  • Build an AI inventory (internal systems + vendor tools)

  • Classify use cases by impact: high / medium / low

  • Identify your top 3–5 priority systems for deeper review


Days 61–90: Measure and Put Controls in Place


  • Run structured testing on priority systems — quality, safety, privacy, security, and fairness, based on what matters for your context

  • Deploy practical guardrails: access control, data handling rules, usage limits, human handoff

  • Set up monitoring and a simple incident response playbook

  • Create a board-ready dashboard: what's deployed, what's high risk, test status, open issues, and time-to-fix


  1. What "Good Evidence" Looks Like


By 2026, stakeholders increasingly expect proof. In practice, "good evidence" is simply documentation and reporting that answers: what did we test, what did we find, what did we fix, and what are we watching now?
